“The difference wasn’t getting more people to the site — it was finally making it clear, obvious, and easy for the right athletes to know what to do once they got there.”

Dalton Urrutia

Founder, Grapplers PerformX

Rebuilt a fragmented BJJ rehab website into a scalable, authority-driven inbound system. Within weeks of launch, the new structure generated 2,300+ visitors (230% increase), 279 ranking keywords, and increased DR of +6 — without ads.

Authority-Led Organic Growth for a Niche Performance Brand

THE OUTCOME

From fragmented presence to compounding inbound growth:

  • 2,300+ total visitors since launch

  • ~766 average monthly visitors and rising

  • 279 tracked keywords (+279 net new)

  • 13 keywords ranking in positions #1–3

  • 27 keywords ranking in positions #4–10

  • 27 referring domains acquired organically

  • Domain Rating: 0 → 9

  • High technical health with clean redirects and zero broken pages

All results achieved without paid advertising.

THE CONTEXT

Grapplers PerformX helps Brazilian Jiu-Jitsu athletes fix pain, rehab injuries, and return to training through online chiropractic and rehab programs.

The expertise was strong.

The outcomes were proven.

Demand already existed.

But the website failed to communicate authority, guide users, or scale discovery. Prior SEO efforts focused on publishing short blog posts while ignoring structure, intent, and conversion flow.

They didn’t need more blogs — they needed clarity and systems.

THE REAL PROBLEM (DIAGNOSIS)

This wasn’t an SEO volume issue.

It was a structural failure.

Key constraints:

  • No clear information architecture or topical hierarchy

  • Thin content that failed to establish authority

  • Broken user journeys from injury → solution → action

  • No scalable foundation for adding programs or providers

Before growth could compound, the system had to be rebuilt.

THE STRATEGIC DECISIONS

Decision 1: Fix structure before scaling acquisition

Publishing paused while the site architecture, hierarchy, and intent alignment were rebuilt.

Decision 2: Compete at the injury level, not the blog level

Athletes search for specific injuries and pain patterns — not generic rehab advice.

Decision 3: Build systems that reduce dependency

Everything was designed to scale without constant founder or consultant involvement.

THE LEADERSHIP ROLE (WHAT I OWNED)

As fractional marketing leadership, I was responsible for:

  • Diagnosing the true growth constraint

  • Setting strategy and sequencing

  • Designing the acquisition and conversion system

  • Executing the initial build to validate strategy

  • Creating a system that operates without ongoing oversight

This was not execution support — it was growth leadership.

THE SYSTEM BUILT

Positioning & Architecture

  • Injury-specific authority framework

  • 100+ page SEO architecture from 355 keyword opportunities

  • Clear parent–child topic clusters

Acquisition Infrastructure

  • Search-intent–aligned injury pages

  • Internal linking for authority compounding

  • Schema for medical/rehab context

Conversion & Trust

  • Injury pages as education + diagnosis + action hubs

  • Multiple conversion paths (programs, consults, scheduling)

  • Contextual testimonials and proof

Measurement & Durability

  • Analytics and attribution setup

  • Clean redirects preserving legacy equity

  • Modular Framer system for rapid expansion

WHY THIS WORKED

  • Diagnosis before execution

  • Structure over content churn

  • Authority built through organization, not volume

  • Systems designed to compound rather than reset

Search engines understood the site.

Users found what they needed.

Every new page reinforced the whole system.

THE PATTERN

This follows a repeatable pattern in expert-led businesses:

  • The product works

  • The audience exists

  • Poor structure makes the business invisible or indistinguishable

Growth required clarity first — not more activity.

THE TAKEAWAY

Grapplers PerformX didn’t grow because of better tactics.

It grew because its expertise finally matched the structure required for discovery, trust, and scale — and that structure now compounds month after month.
